The CMO Is Dead. Long Live the AI Chief Marketing Officer.

The classic CMO role is being unbundled. The next-generation marketing leader is part-human, part-agent, always-on — and most UK boards haven't realised yet. Introducing the AI CMO operating model, with KJ — AI CMO as the public reference implementation.

The classic CMO role was designed for a media-buying, agency-managing era. The job description was effectively "own brand, manage the agency roster, sign off on media plans, present to the board". That job description is being unbundled in front of us, and most UK boards have not yet noticed.

The CMO is dead. The next-generation marketing leader is part-human, part-agent, always-on. This is the new operating model.

What the classic CMO role actually was

Strip away the title and the seniority and the classic CMO job was a routing layer. Briefs from the business went out to agencies. Outputs from agencies came back to the business. The CMO judged quality, signed off budget, and translated what marketing was doing into language the board could approve. The role rewarded diplomacy, taste, and pattern recognition across vendors.

Almost every step in that loop is now collapsing. Agencies that survive the AI cycle are smaller and more agentic — see /insights/future-agency-12-people-200-agents. The £15k/month retainer model is being repriced — see /insights/death-of-15k-month-retainer. Media planning is being done by Performance Max and Advantage+ inside the platforms themselves. Reporting is being done by agents that read the data and write the deck. The routing layer is increasingly redundant.

What the AI CMO does instead

Three things — and only three things.

One — owns strategy, brand and category position. The decisions that require taste, judgement and long-horizon thinking. What is the brand worth defending. What is the category label. What is the public thesis. These remain human.

Two — operates an agentic execution layer. Planning, shipping, analysing and reporting are performed by agents continuously. The AI CMO designs the loops, monitors them, and handles the exceptions. The execution surface is bigger than any classic CMO ever managed, but the headcount required to manage it is smaller.

Three — is the citation-worthy public face. AI answer engines now triangulate on named operators behind brands — see /insights/9-step-geo-playbook. The AI CMO is the entity the engines cite. That requires a public thesis, consistent publishing, and a credible operating record.

    70%

Approximate share of typical UK CMO job descriptions today made up of below-the-line work — execution oversight, status reporting, vendor management — that an agentic execution layer can perform autonomously.

    The economics

A full-time UK CMO at the senior end is a six-figure base plus package. The AI CMO operating model — a senior fractional human operator paired with an agentic execution layer — delivers a bigger marketing surface at a fraction of that cost, with faster cadence and better measurement. For most UK companies under £50m revenue the economics are no longer a debate.

    What boards need to redesign

Three things. One — rewrite the CMO job description around the 'what does the CMO actually decide that an agent cannot' filter. Anything below that line goes to the agentic layer. Anything above stays human. Two — separate brand from execution at the org level so that the human leader is not pulled into reporting work. Three — invest in the entity / authority graph that lets the AI engines recommend the brand by name.

KJ — AI CMO as the public reference implementation

KJ — AI CMO is the operating model expressed as a public, chat-based operator on this site. It is the Kasim Javed strategic playbook — service framing, sector logic, GEO discipline, AI-first transformation — running as an always-on layer that any UK operator can interrogate. Open the chat from any page, or visit /KJ-AI.

It is not a substitute for the human leader. It is the public surface of one. The full strategic framework — eleven services, sector playbooks, GEO discipline — sits behind it.

What this means for marketing leaders

If you are a CMO inside a UK business, the right move is to redesign your own role around this split before someone else redesigns it for you. Take the strategic and judgement work. Hand the execution and analysis work to the agentic layer. Make yourself the citation-worthy public face. The CMOs who do this become indispensable. The ones who don't become the most expensive routing layer in the company.

    Frequently asked

Is the classic CMO role really dead?

The classic CMO role — heavy on agency management, media planning oversight, brand custodianship and reporting to the board — is being unbundled. The judgement and strategy parts remain critical. The execution, analysis, monitoring and reporting parts are increasingly performed by agents. Boards that don't redesign the role around that split will end up with a CMO who is the most expensive routing layer in the company.

What does an AI CMO actually do?

Three things. One — owns marketing strategy, brand and category position. Two — operates an agentic execution layer that plans, ships, analyses and reports continuously. Three — is the citation-worthy public face of the brand inside the AI answer engines. Strategy and judgement stay human. Execution and analysis go to agents. The leader is the orchestrator, not the executor.

Is this a fractional CMO model?

Closer to a fractional-plus-agent model. A senior human operator providing strategy, brand judgement and board-level credibility, paired with an agentic execution layer that runs the day-to-day marketing operation autonomously. The economics are dramatically better than a full-time classic CMO and the cadence is faster than fractional-CMO-only.

Where can I try the public reference implementation?

KJ — AI CMO is live across the Creative Marketing Group site. Open the chat from any page, or visit /KJ-AI for the dedicated landing page. It is the Kasim Javed strategic playbook expressed as a chat-based operator. The full strategic framework that powers it lives at the agency's services and disciplines pages.

Is this the end of marketing agencies?

Not the end of all of them — but the end of the £15k/month retainer-as-headcount model. Read /insights/death-of-15k-month-retainer for the agency-side companion to this piece, and /insights/future-agency-12-people-200-agents for the blueprint of what survives the transition.

How do I redesign my CMO role around this?

Start with the question 'what does the CMO actually decide that an agent cannot'. Anything below that line goes to the agentic execution layer. Anything above it stays human. Most CMO job descriptions contain 70% below-the-line work today. Book a call at /kasimjaved if you want to redesign yours.
